笔者收集了20+医院在DRG/DIP病种管理方面的优秀案例，对案例进行拆解分析发现，医院通常会使用以下方法进行病种管理：

一、工具与方法

1、通用方法

1. 统计病组评价指标，包括CMI、RW、时间/费用消耗指数，这些指标是几乎都会统计的指标

2. 临床路径和病案质控，他们是必选的两个管理工具，病案质控决定了分组的精确性，而临床路径管理是优化病种指标、持续改进的有效临床手段。

3. 病种结构分析,从统计分析角度，病种结构统计是必须的，无论是优劣势病种发掘，还是进行费用统计，病种结构分析是统计的第一步。

2、分层管理 / 质量改进类

1. PDCA / 品管圈(QCC)/ FOCUS-PDCA等，它们是进行DRG 病案管理、质量改进最常用的工具。

2. 根本原因分析(RCA)、鱼骨图，同样的质量改进方法，在进行指标不理想，找原因时候的主要工具。

3、专科 / 病种运营与同质化

1. 变异系数(CV = 标准差/平均值)， CV用于做病种内同质性度量，适合深入点的分析。

2. TOPSIS(优劣解距离法)，用于对专科做运营排序，它是一个综合分析方法。

3. 盈亏分析，用于 DRG 支付下的科室/专病盈亏评价

4. 标杆分析，主要用于科室间比较，或者医院与区域内标准比较

4、成本核算

1. 作业成本法(ABC)，主要用于病种付费方式下的公立医院医疗服务项目成本的核算

2. 标准成本法、因素分析法，用于 DRG 病组费用标准化

3. 本量利/盈亏平衡，用于医保支付下盈亏测算

5、绩效与流程

1. RBRVS、平衡计分卡(BSC)，用于医师绩效考核的方法，构建绩效考核体系

2. KPI 关键绩效指标，用于专科精细化管理

6、数据挖掘 / 预测模型

更多的是研究性质的案例，用 CMI 和各病种指数指标的预测，涉及机器学习、人工智能、预测模型/算法/建模等,应用在大数据专科的探索性管理
